In 2026 the hype has settled and what's left is more interesting — teams that did the work have measurable results, and teams that bought into the buzzword without the substance are quietly rebranding back to DevOps.
Here's what's actually different in 2026 compared to where we were two years ago, and what it means for how platform teams should operate.
Internal Developer Platforms became the standard, not the exception
In 2024, an Internal Developer Platform (IDP) was a competitive advantage — something progressive engineering organisations were building. In 2026, not having one is starting to look like technical debt. The shift happened faster than most expected because the tooling matured quickly.
Backstage went from "that thing Spotify open-sourced" to the de facto standard for developer portals. Platforms built on it are now running in organisations of 50 engineers, not just 5,000. The plugins ecosystem filled out enough that you can get a useful portal running in weeks rather than months.
Golden paths replaced best practices documents
The failure mode of platform teams in 2023–2024 was writing documentation. Comprehensive, well-intentioned documentation that developers ignored because it required reading, interpreting, and then manually doing the right thing.
The shift in 2026 is from "here's how you should do it" to "here's the only path we've made easy." Golden paths — opinionated, pre-built templates that encode all the best practices automatically — have replaced most of the documentation. A new microservice gets a Dockerfile, CI pipeline, monitoring config, and Kubernetes manifests by default. Developers don't read about security scanning — it just runs.

Concrete shifts I've seen work:
- Platform office hours — weekly 30-minute slots where developers can bring problems directly. Better feedback loop than a ticketing system.
- Developer experience surveys — quarterly NPS-style surveys specifically about internal tooling. Treat a low score the same way a product team treats a low App Store rating.
- Time-to-first-deployment metric — how long does it take a new engineer to deploy their first change to production? This is the single best proxy for platform health.
AI-assisted operations: real value, narrow scope
AI tooling in the platform space has settled into a few areas where it's genuinely useful and a larger area where the demos were better than the reality. The honest picture in 2026:
Actually useful: AI-assisted incident response (summarising log patterns, suggesting runbooks), code review automation for infrastructure PRs, natural language interfaces for internal search and documentation.
Still mostly hype: Fully autonomous remediation without human approval, AI-generated infrastructure from natural language descriptions, "self-healing" systems that do anything more complex than restart a pod.
What platform teams are still getting wrong
The most common failure mode I see in 2026 is platform teams that built great tooling and then forgot to measure whether developers actually use it. Adoption is the only metric that matters. A beautiful internal platform with 20% adoption is worse than a janky wiki with 90% adoption — at least the wiki is actually reducing cognitive load.
Measure adoption. Talk to your users. Ship improvements on a cadence developers can see. That's the job.
